The MRP Controller’s Balancing Act

Material Requirements Planning in precision components and electronics manufacturing | Part 1 of 3

This three-part series explores the role of the Material Requirements Planning (MRP) Controller in precision components and electronics manufacturing. This role often sits within a wider planning function. In businesses with fewer specialised roles, Material Requirements Planning responsibilities may be shared across Materials Planners, Production Planners, Schedulers, or other operational roles.

The MRP Controller connects customer demand with the materials and manufacturing activities required to fulfil it. In industries often characterised by high-volume inventories, shared components, and multi-level bills of materials, even small changes can have significant consequences for supply, production, and customer commitments. Components with extended lead times, approved supplier requirements, and complex assembly structures can create planning challenges that extend well beyond a single customer order.

The MRP Controller’s role involves bringing together information from across the business to help maintain a reliable plan, identify emerging risks, and support informed planning decisions. In this first article, we examine the planning challenge at the heart of the role. In Parts Two and Three, we explore the teams that contribute information to the plan and what changes when that information becomes more connected.

The plan behind the promise

By 8:15 on Monday morning, three questions are already competing for attention.

Sales has secured a promising new order and wants to confirm a delivery date. A supplier has advised that a long-lead electronic component will arrive later than expected. Production wants to know whether materials will be ready for a job scheduled later in the week.

None of these situations is unusual. The challenge is that they are connected.

The new order will require materials and production capacity. The delayed component may place an existing job at risk. Moving that job could release capacity for the new opportunity, but it could also place another customer commitment at risk.

A seemingly straightforward sales opportunity has become an operational balancing act.

Effective planning requires continual assessment of what the business needs, what it already has, what is expected to arrive, and what production can realistically complete.

A customer order is only the beginning

A customer may specify a product, quantity, and requested delivery date. For the operation, those details are the starting point.

Producing one finished item may depend on purchased components, manufactured subassemblies, raw materials, external processing, inspection, specialised equipment, skilled people, and available capacity. Each dependency has its own timing and constraints. The planning process must translate the customer requirement into that wider operational picture.

For confirmed make-to-order work, the requirement may need to become a manufacturing job against a particular quantity and date. For products held in stock, production may need to replenish inventory that supports several future orders. Components with extended lead times or approaching end-of-life status may need attention before customer demand becomes firm, particularly where alternative sources or substitute parts are limited.

The MRP Controller must translate the customer requirement into the wider set of material and manufacturing requirements it creates.

One order creates many requirements

In precision components and electronics manufacturing, demand for one finished product can create requirements on several levels.

A bill of materials connects the finished item to the components and subassemblies beneath it. A single customer order might create demand for assembled PCBs from one supplier, precision-machined components from another, manufactured wiring looms from the production floor, and parts that must leave the business for plating, coating, heat treatment, or another external process. Those requirements rarely share the same supply conditions.

Some components may already be in stock. Others may be on order, awaiting receipt, or scheduled for manufacture. One item may be readily available while another has a supplier lead time capable of determining the earliest achievable production date.

Effective Material Requirements Planning requires comparing what is needed with the current supply position. Existing inventory, stock allocations, incoming supply, purchasing commitments, planned jobs, forecast demand, and normal replenishment patterns all affect the decision.

The aim is to have sufficient stock available when manufacturing needs it, without holding excessive inventory that consumes cash and may eventually become obsolete.

It is a straightforward objective to describe but can be a difficult one to maintain.

Stock on hand is not necessarily stock available

An inventory balance might not tell the whole story.

Stock may already be allocated to another customer order or manufacturing job. It may be staged for production, awaiting inspection, being transferred between locations, or temporarily outside the business for external processing. Material may also have been physically consumed before the corresponding transaction that updates stock levels was completed.

For planning purposes, stock the business owns and stock the business can use next are not always the same.

If ten components appear on hand but six are committed to existing work, only four may be available for a new requirement. If the business systems and processes do not maintain an accurate and timely view of available stock, the MRP Controller risks making planning decisions based on stock that has already been committed elsewhere.

The resulting problem may surface later as an unexpected shortage, an urgent purchase, an interrupted job, or a customer date that can no longer be met. Effective Material Requirements Planning depends on systems and processes that maintain an accurate and timely view of available stock.

Material availability does not guarantee delivery

Accurate Material Requirements Planning is a strong step towards timely delivery. However, the work must still be planned and scheduled. The necessary people, machines, tools, work centres, and external services must be available in the correct sequence.

An item may need to be manufactured, but the required work centre could already be committed. Bringing one job forward may delay another. A subcontracted process may have its own capacity and lead time. A realistic plan must account for those constraints before a delivery commitment is treated as achievable.

Material Requirements Planning may establish what needs to be purchased or manufactured. Production planning and scheduling must establish when that work can realistically be completed.

The real planning question is whether materials, production resources, external processes, and customer requirements can be brought together at the right time. Effective planning depends on systems and processes that provide a reliable view of those competing demands and constraints.

Growth creates more dependencies

As manufacturers grow, planning complexity often increases. A larger operation may have more product variations, deeper bills of materials, additional stock locations, more supplier relationships, more production jobs, and more people making decisions that affect the plan. Each of these factors creates another opportunity for a local change to have wider consequences.

Bringing one job forward may consume components intended for another. Increasing forecast demand may create an earlier requirement for a long-lead item. Delaying a customer project may release capacity but leave the business committed to material that has already been ordered.

Growth makes understanding the combined effect of a single change even more important. This is where experienced MRP Controllers create value. Their contribution lies in interpreting information, identifying exceptions, understanding consequences, and helping coordinate responses across the operation.

Good planning often looks uneventful

Effective MRP control is often most visible when it fails and least visible when it succeeds.

When a job begins with all required materials ready, few people see the planning decisions that made it possible. When a long-lead component arrives before it becomes a constraint, attention simply moves to the next requirement.

When a customer order ships as promised, the shortage or scheduling conflict that was avoided earlier in the workflow leaves no obvious trace.

Effective Material Requirements Planning can highlight risks while the business still has choices. A supplier concern may become visible early enough to investigate an alternative. A material shortfall may be addressed before purchasing becomes urgent.

Conditions change. Customer requirements change. Supply conditions change. The value of Material Requirements Planning lies in identifying their impact while the business still has time to respond.

How connected information helps

Developing an accurate view can become difficult when demand, inventory, purchasing, manufacturing, and scheduling information is held in separate places. The MRP Controller should not have to reconstruct the current position from multiple spreadsheets, reports, emails, and informal updates to support their decision-making. That effort consumes time that could be spent investigating exceptions and evaluating options.
